Case Study: How a Healthcare Platform Won $3.8M in Contracts Using a Fractional CISO Instead of a $300K Full-Time Hire

The Situation
A Series A healthcare SaaS company -- call them MedFlow -- had built a patient engagement platform used by mid-size physician groups and specialty clinics. After two years of steady growth with smaller practices, their sales team was starting to get inbound interest from health systems and enterprise healthcare organizations. The opportunity was significant: three active enterprise opportunities totaling $3.8 million in annual contract value.
There was one problem. Every enterprise prospect's security questionnaire asked the same question in different ways: "Who is your Chief Information Security Officer, and what is their reporting structure?"
MedFlow had 47 employees. Their engineering team was 14 people. They had no dedicated security function, no CISO, and no realistic path to hiring one.
The Challenge
The economics told a clear story. Phase 2: Technical Implementation (Weeks 2-8)
While the vCISO was building the governance layer, QuickTrust's implementation engineers were deploying technical controls in parallel. MedFlow's infrastructure ran on AWS, which meant the engineering work was focused on cloud security configurations.
Identity and access management. Implemented AWS IAM least-privilege policies, enforced MFA across all accounts, deployed SSO through Okta for all SaaS applications, and established role-based access control aligned with MedFlow's organizational structure.
Encryption. Enabled encryption at rest for all RDS instances and S3 buckets using AWS KMS. Configured TLS 1.2+ for all data in transit. Implemented field-level encryption for PHI stored in the application database.
Logging and monitoring. Deployed centralized logging through AWS CloudTrail, VPC Flow Logs, and application-level audit logs. Configured alerts for privilege escalation, unauthorized access attempts, and configuration changes to security-relevant resources.
Network segmentation. Restructured VPC architecture to isolate the production environment containing PHI from development and staging environments. Implemented security groups and NACLs to restrict traffic between segments.
Backup and disaster recovery. Configured automated daily backups with cross-region replication. Documented and tested recovery procedures. Achieved a recovery point objective of 1 hour and a recovery time objective of 4 hours for critical systems.
Vulnerability management. Integrated SAST tooling into the CI/CD pipeline. Deployed container scanning for Docker images. Established a vulnerability management process with defined SLAs based on severity.
Phase 3: Enterprise Deal Support (Weeks 4-10)
With the governance framework in place and technical controls being implemented, the vCISO shifted focus to directly supporting MedFlow's enterprise sales process.
Security questionnaire responses. The vCISO personally completed each enterprise prospect's security questionnaire, providing detailed, evidence-backed responses. Rather than generic answers, each response referenced specific policies, pointed to implemented controls, and included evidence where requested.
Vendor risk assessment calls. Two of the three enterprise prospects required live security review calls with their information security teams. The vCISO represented MedFlow on these calls, answering technical questions about architecture, access controls, incident response capabilities, and compliance posture. These calls typically last 60 to 90 minutes and require deep technical knowledge that most startup founders or CTOs cannot provide without significant preparation.
SOC 2 Type I preparation. While not required for the immediate deals, the vCISO accelerated MedFlow's path to SOC 2 Type I certification. Having an engagement letter with an auditor and a defined timeline gave enterprise prospects confidence that MedFlow was committed to independent third-party validation.
The Results
Revenue Impact. MedFlow closed two of the three enterprise opportunities within 12 weeks of engaging QuickTrust. Combined annual contract value: $2.9 million. The third opportunity remained in pipeline and closed in the following quarter, bringing the total to $3.8 million in new enterprise ARR.

Engineering Time Saved.
